I’ve seen a lot of test reports over the years. Detailed spreadsheets. Colour-coded dashboards. Metrics layered on metrics. And I’ve sat in plenty of meetings where those reports landed with a thud, either too much detail for the room, or not enough for the people who actually needed to act on them. I have also been guilty of producing these myself.
Here’s the problem: most teams try to create one report that serves everyone. And it ends up serving no one particularly well.
The reality is you have two audiences with different needs. Getting this right isn’t about more reporting, it’s about the right reporting for the right people.
The Problem: One Report, Two Jobs
Think about who reads your test reports.
On one side, you’ve got your QA team, developers, and maybe a scrum master or delivery lead. They need to know what’s broken, what’s blocked, what’s flaky, and where to focus next. They need detail to fix “things”.
On the other side, you’ve got leadership, stakeholders, and sometimes clients. They need to know whether the release is on track, whether quality is improving or declining, and whether there’s anything they should be worried about. They need confidence and clarity.
One report rarely does both jobs well. You either drown leadership in detail they don’t need, or you leave your team with a high-level summary that doesn’t help them do their work.

What Your Team Needs
Your team needs reporting that’s actionable. Not just “here’s the defect count” but “here’s what’s blocking us, here’s what’s getting worse, and here’s where we need help.”
That means:
- Trends, not just snapshots. Is the defect rate going up or down? Are we finding issues earlier or later in the cycle? How does this sprint compare to the last three?
- Blockers and risks. What’s stopping testing from progressing? What’s at risk of not being ready?
- Actionable detail. Specific defects, specific areas, specific owners. Enough information to actually do something with.
- Flakiness and reliability. Which tests are trustworthy? Which ones keep failing for the wrong reasons?
This kind of reporting doesn’t need to be pretty. It needs to be useful. A shared document, a Jira dashboard, a daily stand-up summary, format matters less than clarity and frequency.
What Leadership and Clients Need
Leadership and clients need a different lens. They’re not going to dig into individual defects or test case pass rates all the time. They want to know: are we okay?

That means:
- Confidence level. Can we release? If not, why not? If yes, with what caveats?
- Risk summary. What are the top risks right now? Are they being addressed?
- Progress against plan. Are we on track? If not, what’s the impact?
- Trends at a glance. Is quality improving over time, or are we treading water?
This is where a well-designed dashboard or a one-page summary shines. Red/amber/green status, a few key metrics, and a clear narrative. No jargon, no test case IDs, no deep dives unless they ask (usually only if it’s required for the project).
Why more Detail Isn’t Always Better
There’s a temptation to give leadership more detail, thinking it shows rigour. But too much detail has the opposite effect and can create frustration or confusion.
When an exec sees a spreadsheet with 200 rows of defects, they don’t think “this team is thorough.” They think “I don’t know what to do with this.” Or worse, they start asking questions about individual defects and suddenly you’re in the weeds when you should be talking about the bigger picture.
Detail is for the people who “need to act” on it. Leadership needs the signal: go or no-go, not the noise.m, by injected humour, or randomised words which don’t look even slightly believable.
Why a Green Dashboard Isn’t Always Useful
On the flip side, a dashboard that’s perpetually green doesn’t help your team.
If everything looks fine at a glance, but the team knows there are problems, something’s wrong with the reporting. Either the metrics aren’t capturing real quality, or the thresholds are too generous.
A green dashboard should mean “we’re confident.” If it just means “we haven’t breached an arbitrary threshold,” it’s not telling you anything useful.
Your team needs reporting that reflects reality, even when that reality is uncomfortable. That’s how you improve, have those tough conversations.
A Simple Framework
Here’s how I think about it:
Team-facing reporting:
- Updated frequently (per sprint)
- Detailed and actionable (defects would already be logged)
- Focuses on blockers, trends, and specific issues
- Lives where the team works (Jira, Confluence, Slack, whatever)
Exec-facing reporting:
- Updated at key milestones (end of sprint, release readiness, monthly)
- Summary-level with clear narrative
- Focuses on confidence, risk, and progress
- One-pager or one dashboard – quick and easy to digest
You might pull from the same data, but you present it differently. That’s not duplicating effort, it’s communicating effectively.
The Payoff
When you get reporting right, two things happen.
First, your team makes better decisions. They know where to focus, what’s improving, and what’s getting worse. They’re not guessing.
Second, leadership trusts you more. They’re not surprised by last-minute quality issues because you’ve been keeping them informed in a way they can actually absorb. When you say “we’re ready,” they believe you because you’ve built that credibility through clear, consistent communication.
That’s the real value of good reporting. Not necessarily the metrics themselves, but the decisions and trust they enable.
The Take
There’s reporting, and then there’s building the metrics that feed into that report, metrics that work for both stakeholder communication and team improvement.
This also assumes something important: that your work items are clearly defined and fleshed out enough to give you confidence in what you’re measuring. Without that foundation, even good metrics can mislead.
Knowing what to measure can make reporting meaningful and drive real improvement, or it can create a nightmare of indecision and confusion.
